We did the phone screen and the take-home test and asked them to come in for the on-site interview before asking for references. So this was pretty late in the process.

That's a different problem than the one we used. We added some additional complexity that required a search of the entire solution space to get a provably optimal answer, and then we made the maps & allowed # of moves large enough

The alternative to a take-home test is on-site interviews with white board problems. These also take (unpaid) time and are timed (you have until the end of the interview). Doing this part of the interview at-home rather than in-person gives
