Completely agree on the points here about organizational buy-in, apis, pros/cons of gradual convergence etc. I'd add UX into the mix. If these products have user-facing UIs they probably employ different metaphors, cater to different user persona's etc. Figuring out how (or if) to migrate users of A and users of B to C is part of the problem space.
