I've had my Nexus 6p for close to 3.5 years. The battery has started dying early recently, so I considered replacing the phone. But it's still plenty fast for me, and there's nothing I'd possibly get from an upgrade besides a better camera, so I just replaced the battery for $20. Works like new again, and hopefully lasts a couple more years.
